How to Automate Hiring, Team Management, and Reporting Without an IT Department
The Part Nobody Talks About When You Hit 20 People
You grow past 10 staff and something weird happens. The business is working. Revenue is coming in. But you're suddenly spending a significant chunk of your week on things that have nothing to do with the actual work.
Sifting through job applications. Chasing your team for updates on Friday afternoon. Opening four different spreadsheets on Sunday night to build the same report you built last Sunday. And the Sunday before that.
This is what ops overload looks like at 20-50 people. You're too big to do it manually. Too small to hire a dedicated ops person. And nobody on your team has the time or the skills to build systems.
The good news is you don't need an IT department for any of this. Three specific automations cover most of what's burning your time at this stage.
Automation 1: Application Screening That Filters for You
Hiring at this stage is painful. You post a job, get 80 applications, and most of them are clearly not right. But you still have to read each one to figure that out.
Here's what the automated version looks like.
Trigger: Applicant submits your Google Form (or Typeform, or however you're collecting applications right now).
What happens next: n8n or Make picks up the form submission. The workflow sends the applicant's answers to an AI (Claude or GPT-4) with a scoring prompt you wrote once, like: "Score this applicant 1-10 against these criteria: 3 or more years of relevant experience, based in UK or timezone within 2 hours of GMT, previous client-facing role, submitted a portfolio link."
The AI scores each applicant and returns a number plus a one-sentence explanation.
Routing logic: Anyone who scores 7 or above gets sent to a Slack channel called #hiring-shortlist with their name, score, summary, and a link to the full form submission. Anyone below 7 gets an automated "thank you for applying" email.
Output: Your hiring manager sees only the candidates who actually qualify. In a typical run, that takes 80 applications down to 12-15 without anyone reading a single CV manually.
One thing worth knowing: the scoring prompt matters a lot. Spend 30 minutes writing it properly before you build the workflow. Be specific. "Strong communication skills" is useless as a criterion. "Wrote at least two sentences answering the open-ended question and didn't have any obvious spelling errors" is something the AI can actually score.
The workflow itself takes about 4 hours to build in n8n. The main components are a webhook node that catches the form submission, an HTTP request node to call the AI API, an IF node for the score threshold, a Slack node for the shortlist, and a Gmail or SMTP node for the rejection email.
Automation 2: Friday Status Updates Without the Chase
This one saves enormous friction. Every manager with a remote or hybrid team knows the experience of trying to compile the week's update and spending 90 minutes messaging people who haven't submitted anything yet.
Trigger: Every Friday at 4:17pm (pick an odd time, teams respond better to it than 4:00pm sharp, less easy to miss mentally).
What happens: n8n or Make pulls a list of your team members from a Google Sheet (the one you already use for the org chart or task tracker), then sends each person a personalised Slack message: "Hey [name], before you log off, can you send me 2-3 sentences on what you completed this week and if there's anything blocked? Reply here and I'll compile it."
People reply in Slack. A second part of the workflow listens for replies in that thread (or a specific channel, depending on how you set it up), collects them, and at 5:45pm writes everything into a Google Doc with a timestamp. One doc per week, named automatically.
Output: A compiled Google Doc with everyone's update, no chasing, no copy-pasting. If someone hasn't replied by 5:30pm, the workflow sends them one reminder.
The Google Doc gets shared with you and relevant managers. Monday morning you open it, skim in 4 minutes, and know where the team stands.
Variation: if you use ClickUp or Notion for tasks, you can add a step that also pulls the count of completed vs open tasks for each person from the tool's API and appends it to their section in the doc. Adds maybe 2 hours to the build time, worth it if you're already paying for those tools.
Automation 3: The Monday 8am Ops Report
This is probably the highest-value automation for most 20-50 person businesses. The ops report that lives in your head but takes two hours every Sunday to actually produce.
You're pulling from Sheets to check revenue. From HubSpot to check pipeline. From Google Calendar to see what meetings are scheduled this week. Then you're writing it all up and sending it to the leadership group.
The automated version:
Trigger: Every Monday at 8:00am.
What it does:
- Pulls the last 7 days of revenue data from a specific tab in your Google Sheet (wherever you track income)
- Calls the HubSpot API for total open pipeline value and any deals that changed stage in the past week
- Checks Google Calendar for meetings with external parties this week
- Sends all of it to an AI with a prompt that says: "Write a 200-word Monday ops summary for a small business owner. Include last week's revenue, current pipeline, key meetings this week, and flag anything that looks unusual compared to the previous week's numbers I'm including for context."
Output: A clean email lands in your inbox at 8am every Monday. It reads like it was written by someone who understood the numbers. You did not write it. You did not open a spreadsheet. You just read it with your coffee.
The build time on this one is about 6-8 hours because of the HubSpot API authentication and the logic for comparing this week's numbers to last week. It's the most complex of the three but also the one clients say saves them the most time once it's running.
What These Three Build Toward
Run all three and you've taken something like 6-10 hours of manual ops work off your plate every week. The hiring screening removes maybe 3-4 hours from your pipeline. The Friday update removes 90 minutes of Slack chasing and copy-pasting. The Monday report removes 2 hours of Sunday night spreadsheet work.
Those hours don't go back to admin. They go back to whatever you're actually supposed to be doing.
None of this requires a developer on your team. n8n has a decent free tier for self-hosting. Make has a generous free plan for lower volume. The AI API calls cost a few cents each. For 50 job applications, the total API cost is under $1.
The main thing you need is someone who knows how to build the workflows. That's the part that takes the real time. Once they're built and tested, they run without you.
One more thing that's easy to underestimate: these workflows also reduce the "context switching tax." Every time you stop what you're doing to manually compile something, it costs you more than the time you spent on it. The recovery time, the lost focus, the mental overhead. The automations don't just save hours, they protect the hours around them.
Where to Start
If you only pick one: start with the Monday report. It's the highest-value and it directly affects how clearly you understand your business week to week.
If you want to tackle hiring next, build the application screening. The ROI is easy to calculate: if you're paying a manager $50/hour and screening 60 applications takes them 5 hours, you save $250 per hiring round.
