Moving Off Zapier: What Actually Breaks
Migrating automations goes wrong in predictable places. Here's the order to move them in and the failures worth planning for.
Migrations Fail Quietly
The risk in moving off Zapier is not that the new platform can't do the job. Make and n8n can both do everything a typical Zapier setup does, usually with better logic handling.
The risk is that you switch over, everything looks fine, and something has been silently not happening for three weeks. Automation failures don't announce themselves. A workflow that stops firing produces no error, no alert, nothing at all. You find out when a customer asks why nobody called them back.
Everything below is aimed at that specific failure.
Take an Inventory First
Before touching the new platform, list every Zap you have. Not from memory. From the dashboard.
For each one, note what triggers it, what it does, which accounts it authenticates as, how often it runs, and whether anyone would notice within a day if it stopped. That last column is the important one and it's the one people skip.
Two things fall out of this reliably. You'll find Zaps nobody knew were running, often left from a campaign or a person who left. And you'll find that a handful of workflows carry nearly all the business value while the rest are convenience.
Turn off the dead ones now. Migrating something you should delete is the purest waste in this whole exercise.
Move in the Right Order
Not alphabetically, and not most-important-first.
Start with something low-stakes that runs frequently. An internal notification, a logging workflow, something where a failure costs nothing and you'll see results quickly because it fires often. You're learning the new platform's quirks on a workflow that can't hurt you.
Then move the workflows that are annoying but not critical.
Move the revenue-critical ones last, when you know the platform properly. Lead follow-up, appointment reminders, payment alerts, anything a customer experiences. By then you'll know how the new tool handles errors, how its authentication behaves, and where its data mapping surprises you.
We've seen the reverse order attempted, on the reasoning that the important ones should get the benefit soonest. It goes badly, because you make your beginner mistakes on the workflows that matter most.
Run Both in Parallel
The single most valuable thing in this article.
For every workflow you migrate, run the old and new versions simultaneously for a period, with the new one's outbound actions disabled or pointed at a test destination. Compare what each produces. Same records? Same field values? Same count?
Then switch outbound on for the new one and turn the old one off, rather than deleting it. Leave the Zap dormant for a few weeks in case you need to look at how it was configured.
Yes, this means paying for both for a while. That overlap is the cheapest insurance in the project, and skipping it is how the three-weeks-of-silence failure happens.
Where Things Actually Break
Six failure points, in the order we encounter them.
Data formats. Different platforms hand you dates, numbers and nested data in different shapes. A date arriving as a different string format writes fine and sorts wrong. Numbers arriving as text pass validation and break arithmetic downstream. Check actual output values rather than trusting that the field populated.
Authentication scope. Reconnecting an account on a new platform sometimes grants different permissions than the old connection had. The workflow works for reads and fails on writes, and only on the specific object nobody tested.
Trigger semantics. "New or updated record" means subtly different things across platforms. One might fire on any field change, another only on the fields you nominate. Get this wrong and you either miss events or fire far too often, which shows up as a surprise bill.
Polling gaps at cutover. If the old Zap is off and the new workflow's first poll hasn't run, records created in between are simply missed. Nothing errors. Plan the switch for a quiet period and check for gaps afterwards.
Line items and arrays. Zapier flattens some multi-item data in ways people build around without realising. Move to a platform handling arrays natively and the same workflow may process twelve items where it used to process one summary, or vice versa.
Error handling that didn't exist. Zapier emails you when a Zap errors, and many teams rely on that without thinking of it as monitoring. Self-hosted platforms do not do this by default. If you don't build alerting deliberately, you've just removed the only failure notification you had. This is the most dangerous item on the list and it's covered properly in detecting silent automation failures.
The Checks Worth Running After Cutover
For a fortnight after each workflow moves, check three things.
Volume. Is the new workflow running roughly as often as the old one did? A large drop means the trigger is too narrow. A large rise means it's too broad and your bill or server load will tell you soon.
Output correctness. Pull a few records the workflow touched and check the field values by eye. A workflow can run perfectly and still write nonsense.
The failure path. Deliberately break something. Point a step at a bad credential and confirm you actually get told. An alerting system nobody has tested is not an alerting system.
When Not to Migrate at All
If your task bill is the reason and it's concentrated in one or two workflows, fix those instead. Narrowing a trigger takes an afternoon and a migration takes weeks.
